| 質(zhi)(zhi)(zhi)量(liang)(liang)是(shi)企(qi)業(ye)發展的(de)基石,質(zhi)(zhi)(zhi)量(liang)(liang)管理是(shi)企(qi)業(ye)班(ban)組管理工(gong)(gong)作(zuo)的(de)重要組成(cheng)部分。中國兵器工(gong)(gong)業(ye)集團晉西工(gong)(gong)業(ye)集團有限責(ze)任公司機械加(jia)工(gong)(gong)分廠結合實際,利用每周班(ban)組質(zhi)(zhi)(zhi)量(liang)(liang)例會(hui),在如(ru)何持續提(ti)高(gao)產品質(zhi)(zhi)(zhi)量(liang)(liang)、如(ru)何不斷改進班(ban)組質(zhi)(zhi)(zhi)量(liang)(liang)管理上狠下(xia)功(gong)夫,推進自檢(jian)、互檢(jian)、專檢(jian)工(gong)(gong)作(zuo)常(chang)態化,提(ti)升(sheng)員工(gong)(gong)質(zhi)(zhi)(zhi)量(liang)(liang)意識,夯實質(zhi)(zhi)(zhi)量(liang)(liang)工(gong)(gong)作(zuo)基礎。 質量例會干什么 作(zuo)為(wei)(wei)(wei)班(ban)組(zu)重要(yao)工作(zuo)例會,分廠每周(zhou)班(ban)組(zu)質(zhi)(zhi)(zhi)(zhi)量(liang)(liang)例會都以生產(chan)(chan)作(zuo)業為(wei)(wei)(wei)抓手(shou)、以保供節點為(wei)(wei)(wei)依托、以提升產(chan)(chan)品(pin)(pin)實物質(zhi)(zhi)(zhi)(zhi)量(liang)(liang)為(wei)(wei)(wei)導向(xiang),對每周(zhou)常見問(wen)題進(jin)(jin)行(xing)防錯糾錯,對標(biao)產(chan)(chan)品(pin)(pin)質(zhi)(zhi)(zhi)(zhi)量(liang)(liang)指(zhi)標(biao),對不合格品(pin)(pin)進(jin)(jin)行(xing)分析,鼓勵大(da)家(jia)出主意(yi)想辦法,采取措施杜絕同類問(wen)題出現。同時班(ban)組(zu)長(chang)針對關鍵產(chan)(chan)品(pin)(pin)零(ling)部(bu)件進(jin)(jin)行(xing)抽查,加大(da)質(zhi)(zhi)(zhi)(zhi)量(liang)(liang)監督力度,并細化工作(zuo)指(zhi)標(biao),班(ban)產(chan)(chan)、日產(chan)(chan)、周(zhou)產(chan)(chan),層層相(xiang)連、步(bu)步(bu)緊(jin)扣,實現每日班(ban)產(chan)(chan)質(zhi)(zhi)(zhi)(zhi)量(liang)(liang)事(shi)(shi)故(gu)為(wei)(wei)(wei)零(ling)、每周(zhou)生產(chan)(chan)質(zhi)(zhi)(zhi)(zhi)量(liang)(liang)事(shi)(shi)故(gu)為(wei)(wei)(wei)零(ling)、每年產(chan)(chan)品(pin)(pin)質(zhi)(zhi)(zhi)(zhi)量(liang)(liang)事(shi)(shi)故(gu)為(wei)(wei)(wei)零(ling)的“三零(ling)”目標(biao)。班(ban)組(zu)成員以質(zhi)(zhi)(zhi)(zhi)量(liang)(liang)例會為(wei)(wei)(wei)契機,鞏固(gu)本(ben)班(ban)組(zu)所承(cheng)擔的機加產(chan)(chan)品(pin)(pin)工藝(yi),梳理相(xiang)關流程,及時查遺補漏,扎實提升產(chan)(chan)品(pin)(pin)質(zhi)(zhi)(zhi)(zhi)量(liang)(liang)。 不要沒有質量的進度 分(fen)(fen)廠提(ti)(ti)出(chu)“不(bu)要沒有質(zhi)(zhi)量(liang)(liang)(liang)的進(jin)度”,為提(ti)(ti)高產(chan)(chan)品(pin)質(zhi)(zhi)量(liang)(liang)(liang),不(bu)斷(duan)改進(jin)工裝(zhuang)設計,積(ji)極(ji)優化(hua)加(jia)工方(fang)法,從“要我(wo)保質(zhi)(zhi)量(liang)(liang)(liang)”到“我(wo)要保質(zhi)(zhi)量(liang)(liang)(liang)”,不(bu)斷(duan)創新(xin)改進(jin)。員工們在保證產(chan)(chan)品(pin)質(zhi)(zhi)量(liang)(liang)(liang)的基礎上,努力提(ti)(ti)高生(sheng)(sheng)產(chan)(chan)效率,保證產(chan)(chan)品(pin)一次交(jiao)驗合格率達(da)到100%。今年以來,針(zhen)對(dui)生(sheng)(sheng)產(chan)(chan)和試(shi)制中(zhong)(zhong)暴露出(chu)的各類問題(ti),分(fen)(fen)廠從細處(chu)著眼、從小處(chu)入手,以班(ban)組(zu)為單位強化(hua)質(zhi)(zhi)量(liang)(liang)(liang)例會作(zuo)用(yong),成立QC小組(zu),解決生(sheng)(sheng)產(chan)(chan)過程(cheng)中(zhong)(zhong)出(chu)現(xian)的各項(xiang)問題(ti)。每次例會前,各班(ban)組(zu)長會梳(shu)理出(chu)近期制約生(sheng)(sheng)產(chan)(chan)的窄(zhai)口(kou)問題(ti),邀請(qing)分(fen)(fen)廠技術人員對(dui)相關窄(zhai)口(kou)進(jin)行分(fen)(fen)析講解,加(jia)深員工對(dui)工藝和圖(tu)紙的理解,調整生(sheng)(sheng)產(chan)(chan)試(shi)制工藝,不(bu)斷(duan)提(ti)(ti)升班(ban)組(zu)質(zhi)(zhi)量(liang)(liang)(liang)管控能力,保證產(chan)(chan)品(pin)質(zhi)(zhi)量(liang)(liang)(liang)。 開展特色質量活動 開(kai)展質(zhi)(zhi)量(liang)(liang)工(gong)(gong)(gong)作例(li)會(hui)是(shi)分廠基層班組(zu)對質(zhi)(zhi)量(liang)(liang)工(gong)(gong)(gong)作把控的重(zhong)要(yao)手(shou)段之一(yi),但是(shi)如何避(bi)免例(li)會(hui)枯燥乏味、激發員工(gong)(gong)(gong)參(can)與熱情是(shi)分廠不(bu)斷探索的一(yi)項課題。為(wei)此,分廠結(jie)合實際工(gong)(gong)(gong)作情況,組(zu)織開(kai)展特(te)色質(zhi)(zhi)量(liang)(liang)例(li)會(hui)活動,將(jiang)會(hui)議從辦(ban)公(gong)室轉移(yi)到生(sheng)(sheng)產(chan)現場,通(tong)過(guo)比對產(chan)品(pin)(pin)實物,建(jian)立“生(sheng)(sheng)產(chan)過(guo)程卡片”,注(zhu)明加工(gong)(gong)(gong)內容及(ji)技術要(yao)求,明確(que)(que)注(zhu)意事(shi)項,確(que)(que)保產(chan)品(pin)(pin)加工(gong)(gong)(gong)質(zhi)(zhi)量(liang)(liang)。例(li)如,機加班組(zu)生(sheng)(sheng)產(chan)過(guo)程中(zhong)對照“生(sheng)(sheng)產(chan)過(guo)程卡片”內容,針對產(chan)品(pin)(pin)毛刺造成的尺寸偏差等情況,開(kai)展了(le)“去除(chu)毛刺”質(zhi)(zhi)量(liang)(liang)攻關,通(tong)過(guo)增加相應程序,并對數控程序進(jin)行重(zhong)新確(que)(que)認,有效保證了(le)產(chan)品(pin)(pin)質(zhi)(zhi)量(liang)(liang)。 生產中由于人(ren)為(wei)因素造(zao)成的不(bu)合(he)(he)格(ge)品占總不(bu)合(he)(he)格(ge)品的半數以上,為(wei)了提(ti)升操作(zuo)人(ren)員(yuan)(yuan)的質(zhi)(zhi)量(liang)(liang)意(yi)識,分(fen)廠實施(shi)質(zhi)(zhi)量(liang)(liang)員(yuan)(yuan)輪(lun)換(huan)制度,各(ge)班(ban)組成員(yuan)(yuan)輪(lun)流(liu)擔任一線質(zhi)(zhi)量(liang)(liang)員(yuan)(yuan),人(ren)人(ren)參(can)與管理。分(fen)廠每月都會評(ping)比出優秀“質(zhi)(zhi)量(liang)(liang)員(yuan)(yuan)”并(bing)給(gei)予(yu)現金獎勵,有效調動了大家關注質(zhi)(zhi)量(liang)(liang)的積極性(xing)(xing)和主動性(xing)(xing)。同時分(fen)廠各(ge)班(ban)組每季度都分(fen)批組織人(ren)員(yuan)(yuan)觀看質(zhi)(zhi)量(liang)(liang)警示(shi)教(jiao)育(yu)片(pian),組織開展質(zhi)(zhi)量(liang)(liang)管理知識競賽活動,切實強化員(yuan)(yuan)工(gong)質(zhi)(zhi)量(liang)(liang)意(yi)識。 質(zhi)量(liang)改善是企業發展的助推劑,機(ji)械(xie)加工(gong)分廠全(quan)體員工(gong)將秉承(cheng)著(zhu)質(zhi)量(liang)至上的工(gong)作(zuo)態度,以打造精品的理念抓好(hao)質(zhi)量(liang)工(gong)作(zuo),確(que)保實(shi)物質(zhi)量(liang),沖刺全(quan)年(nian)任務(wu)。(吳(wu)桐) | ||
